Tools for a dairy that has a chilling room behind the counter
Godown stock
The chilling room kept as its own stock beside the shop counter, so a litre that sits in the cooler is not counted as sold.
Daily reports
The snow mornings' litres read beside an ordinary morning's, and the week the herders' butter comes down beside the weeks before it.
Low stock warnings
A warning that the curd is down to a few kilos before the sweet shop's man comes for his paneer.
Why a Kashmir dairy cannot say where the summer milk went or who got the loose milk on the snow morning
Summer milk that turns before it is sold
In the heat the milk that came at six is sour by four. The chilling room behind your counter is full of cans nobody has sold yet, and when you open it at four you cannot say which can came first, or how many litres are still good. What turns on your own shelf before it is sold is yours alone.
The herder's butter that comes down once a year
At the end of summer herder families come down from the high pastures with butter and ghee made through the season. They sell the work of months in a day, with no weights agreed beforehand and no list, and part of it is paid now and part after the winter. A year later nobody remembers what was agreed.
The snow morning when the pouch van does not come
After the snow, everybody comes to you for loose milk from the can, and it is gone within the hour. Some houses got their litre and some did not, and the same people stand at the shutter again next morning with the same complaint, because nobody wrote down who had taken a litre the day before.

From the herder's butter at the end of summer to the loose litre sold on the snow morning
The herder's lot written once, with what is still owed
When the herder family comes down, put the butter and ghee on a page in their name, with the day and what you paid now. In the new year, when they come for the rest, you open that page and the whole agreement is there.
Every litre of the snow morning with a bill
On the morning the van does not come, make a bill for each house that takes loose milk. When the can is empty, the day's sales show how many litres went, and the houses that got none are the houses that are not on the list.
The first hour of a summer day against the first hour of a snow-bound winter one
Open the first hours of a summer day and of a winter day side by side. The summer morning is a rush of fresh litres that must be sold before the heat, and the winter one is slow, with the van that may not come. You read how many litres to ask the farmers for before six in each season, and you stop guessing from the weather.
Questions Kashmir dairy owners ask
The herder's family and I agree the weight of ghee before they come down. Where do I write it so we both see it?
On the page in the family's name, as the order for the lot. When the ghee arrives, note the weight that came, and the page shows the agreed weight beside the weight that arrived.
On the snow morning the can was empty by seven. Can I see how many houses I served?
Yes, if each sale is a bill. The day's sales list every bill, so the number of bills is the number of houses, and the litres on them agree with the can.
How do I find out which week of winter the herders' ghee sold best?
Each day's sales are kept with their items. Open the days of the weeks you want and see how much ghee went in each, and next autumn you buy from the herders for those weeks.
The Rehal cooler and what the cooperative did for Jammu and Kashmir milk
In February 2025 the J&K Milk Producers' Cooperative opened a bulk milk cooler at Rehal, Jammu, to cut milk wastage in summer, with Amul collaborating. A private dairy faces the same summer problem on its own, in a smaller room and with a smaller loss.
Amul's managing director told the Lieutenant Governor that the Integrated Dairy Development Scheme tripled the J&K Milk Producers' Cooperative's milk procurement in three years. More milk entering the system means more farmers to keep a page for.
A study of J&K dairy cooperative members found a considerable share of farmers also sell milk to other agencies, because the prices offered by buyers vary. For a dairy that buys from farmers, that is the reason a farmer's days can have gaps.
